A global bathroom & kitchen group ran four brands on one shared platform. Two teams, competing release calendars, and a release freeze that had dragged on long enough to become normal.
THE SITUATION
Four brands shared a platform but not a release strategy. Every brand’s changes risked destabilising the others, so the safe answer had become to ship nothing. The freeze protected the platform and slowly strangled the business on top of it.
WHAT I DID
- Rewrote the release strategy so brands could ship independently behind a shared contract instead of one all-or-nothing train.
- Led two delivery teams through the transition, aligning their calendars without merging their roadmaps.
- Introduced the checks that let a brand release without a full-platform regression every time.
- Made the trade-offs legible to the people funding the work, not just the engineers.
WHAT CHANGED
The freeze ended. Each brand regained an independent release cadence, and the platform stayed stable while they did — the outcome everyone had assumed required a rebuild.
