How freezes become permanent
A freeze starts as caution and ends as culture. Once shipping is exceptional rather than routine, every release carries more change and more risk, which justifies the freeze that caused it.
Independence behind a contract
The unlock was letting each brand release on its own cadence against a shared, versioned contract — rather than one all-or-nothing train that every brand could block.
Make the trade-off legible
The technical work was half of it. The other half was explaining, to the people funding it, exactly what risk we were accepting and what we got back for it.
